Turning Hardware Data into a Platform Business

How a data layer transforms equipment manufacturers from product companies into platform companies.

You make hardware. Sensors, timing systems, monitoring equipment, industrial controllers — physical products that generate valuable data. Your customers buy the hardware, deploy it, and the data stays local. Maybe it's logged to a file, displayed on a screen, or exported manually when someone remembers.

That data is trapped. And trapped data is a missed opportunity.

This post explores how adding a cloud data layer to your hardware product can unlock new revenue streams, create partner ecosystems, and fundamentally change your competitive position — based on a platform we recently built for a live event timing company.

The Problem with Trapped Data

Our client manufactures precision timing systems for competitive events. Their hardware captures results, split times, and performance data with millisecond accuracy. It's deployed at events worldwide.

But every installation was an island:

  • Event organizers couldn't share live results with spectators without manual effort
  • Broadcasters needed custom integrations for each venue
  • Athletes and teams couldn't access historical data without going back to the event
  • Mobile app developers couldn't build fan experiences without direct hardware access

The hardware was excellent. The data was valuable. But the value was locked inside local machines.


 

What Changes with a Data Layer

Large organizations — sports federations, event series operators, facility management companies — often have multiple sites. They want one dashboard, one API, one contract.

Without multi-tenant capabilities, you're selling to individual sites. With them, you're selling to enterprises.

The Technical Foundation

A data platform for hardware manufacturers needs specific capabilities:

Real-Time Streaming

For live events, batch updates aren't acceptable. Spectators, broadcasters, and officials need data the instant it's captured.

We built WebSocket streaming that delivers events to subscribers within milliseconds of ingestion. Broadcast overlays update in real-time. Mobile apps show live results. Digital signage reflects the latest data.

Multi-Tenant Security

When you're handling data for multiple customers on one platform, isolation is non-negotiable. Our platform includes:

  • API keys scoped to specific channels — a partner accessing Venue A cannot see Venue B
  • Role separation — publishers (devices) can only write; subscribers can only read
  • Hashed credentials — even a database breach doesn't expose usable keys
Flexible Schema

Hardware evolves. New sensors capture new data. A rigid schema means platform changes every time hardware updates.

We designed a generic event model: channel, event type, event key, and a flexible JSON payload. The platform routes and stores events without knowing what's inside the payload. New data fields require no platform changes.

Historical Queries

Real-time is essential, but so is historical access. Athletes want their past performance. Analysts want trends. Compliance may require data retention.

Our search API supports filtering by channel, event type, time ranges — all composable, all paginated. Events are stored with configurable retention, automatically cleaned up after the defined period.

Build vs. Buy

"Why not just use AWS IoT? Or Azure Event Hub? Or a generic message broker?"

Fair question. Here's why we built a custom platform:

Control

The client owns the platform. No per-message pricing surprises. No vendor lock-in. No dependency on a cloud provider's roadmap.

Simplicity

Generic IoT platforms are powerful but complex. They're designed for every possible use case. Our platform is designed for one use case — and does it exceptionally well.

Branding

The API is theirs. The admin portal is theirs. When partners integrate, they're integrating with the client's platform, not a third-party service.

Cost

For the scale we're targeting (hundreds of concurrent connections, thousands of events per day), managed IoT services are expensive. Self-hosted runs on modest infrastructure.

That said, build vs. buy depends on your situation. If you have 10,000 devices and need global distribution, managed services may make sense. For focused deployments with specific requirements, custom often wins.

Getting Started

If you manufacture hardware that generates valuable data, here's how to think about adding a platform layer:

1. Identify the Data Consumers

Who would use your data if they could access it?

  • Your own customers (remote monitoring, historical access)
  • Third-party developers (apps, integrations)
  • Commercial buyers (media, analytics, compliance)

The more diverse the consumers, the stronger the platform opportunity.

2. Define Access Control Requirements

Who can write? Who can read? What data should be isolated from whom?

These decisions drive your security architecture. Get them right early — retrofitting multi-tenant security is painful.

3. Decide on Real-Time vs. Batch

Does your use case require millisecond delivery? Or is periodic sync acceptable?

Real-time adds complexity but unlocks use cases (live displays, alerting) that batch can't serve.

4. Plan for Schema Evolution

Your hardware will change. Your data will change. Design a schema flexible enough to accommodate future sensors and data types without platform rewrites.

5. Start with a Focused MVP

You don't need every feature on day one. We delivered:

  • Event ingestion (devices → platform)
  • Real-time streaming (platform → subscribers)
  • Basic admin portal (key management)
  • Demo tools (simulator, live viewer)

That's enough to prove value and start onboarding customers. Features like advanced analytics, alerting, and complex permissions can come later.

The Outcome

Our client went from selling timing hardware to offering a timing platform. Their sales pitch changed:

Before: "Our hardware captures accurate timing data."

After: "Our hardware captures accurate timing data — and streams it live to your broadcast graphics, your mobile app, your digital signage, and any integration partner you choose."

That's a fundamentally different value proposition. And it took 6 weeks to build.
